Amazon FBM, short for Fulfilled by Merchant, is the fulfillment model where you keep your own stock and ship each order yourself instead of sending inventory to Amazon. You still sell on the Amazon listing and still pay the referral fee; what changes is that storage, packing, postage, returns and customer contact are all yours. Amazon calls it “a suite of solutions that can transform how you fulfill customer orders”, and it is the default for anything too heavy, too fragile, too slow-moving or too custom for FBA to handle economically.
How FBM Works
- You create the listing and set the fulfillment channel to merchant-fulfilled rather than FBA.
- Stock sits in your own space, a garage, a unit or a third-party warehouse.
- An order arrives and Amazon gives you a ship-by date derived from your handling time and shipping settings.
- You pick, pack and buy postage, then confirm shipment and upload valid tracking before that date.
- You handle returns, refunds and buyer messages inside Amazon’s response windows.
Pros and Cons
| In your favour | Against you |
|---|---|
| No FBA fulfillment fee, storage fee or aged-inventory surcharge | Postage, packaging and your own labor replace them |
| Works for oversized, hazmat, fragile, perishable and made-to-order goods | No Prime badge unless you qualify for Seller Fulfilled Prime |
| One pool of stock can serve Amazon, your own site and other channels | Late deliveries land on your account health, not Amazon’s |
| Full control of packaging, inserts and the unboxing experience | Nobody ships while you are ill or away |
The Metrics Amazon Watches
Merchant-fulfilled orders put you directly on the hook for delivery performance. Amazon’s Account Health dashboard tracks order defects, late shipments, pre-fulfillment cancellations and valid tracking, and those four decide whether your account stays in good standing. Current thresholds are shown on the dashboard itself, so read them there rather than from any article. Set SellerSonar alerts so a listing or Buy Box change does not quietly become a performance problem.
Tools That Lower the Cost of FBM
- Buy Shipping. Amazon’s own labels come with pre-negotiated rates it describes as “over 31% lower on average compared to retail ground rates”, and buying through it protects your metrics on carrier-caused delays.
- Shipping Settings Automation. Calculates delivery dates from real transit times instead of padded estimates. Amazon reports that sellers using it “sold 10% more units on average”.
- Seller Fulfilled Prime. Puts the Prime badge on products you ship yourself, after you prequalify and pass a 30-day trial.
FBM vs FBA
FBM usually wins on heavy, bulky, low-value or slow-moving items, where FBA’s per-unit fee and monthly storage outrun the margin. FBA usually wins on small, light items that sell steadily. The decision is per listing rather than per account, so most established sellers run both. Our guide to FBA against FBM works through the arithmetic on a single product.
Leveraging SellerSonar
Merchant-fulfilled listings are just as exposed to hijackers, suppressions and silent content edits as FBA ones, and you have no Amazon safety net underneath them. SellerSonar watches your listings, Buy Box ownership and keyword rankings, and tells you the moment something moves.
